Situational Judgement Test

A situational judgement test (SJT) presents candidates with realistic work scenarios and asks them to choose from a set of possible responses, or to rate which response they would most or least likely take. SJTs assess practical judgement, decision-making under realistic conditions, and role-relevant behaviours without requiring prior work experience in the specific role.

How Situational Judgement Tests Work

Candidates are presented with a written or video scenario drawn from the day-to-day realities of the role. They are then offered four to six possible responses and asked to identify the most and least effective, or to rank them in order. There are no universally 'correct' answers — effectiveness is defined by a scoring key developed from the judgements of subject matter experts or high-performing incumbents in the role.

SJTs can be administered online, typically taking 20 to 40 minutes for a full battery. They can be designed to be role-generic (testing broadly applicable workplace judgement) or highly role-specific (testing the precise scenarios and trade-offs a person in the role would regularly face).

What SJTs Measure

SJTs measure situational judgement — the ability to identify effective responses to workplace situations. This is related to but distinct from personality traits or cognitive ability. A person might have strong analytical reasoning but poor interpersonal judgement, or vice versa. SJTs are specifically designed to surface the latter: how someone would navigate the social and practical realities of a role.

They have been used extensively in healthcare, financial services, and graduate recruitment, where the volume of applicants is high and the scenarios are sufficiently standardised to allow reliable SJT development. Predictive validity is moderate and varies by how specifically the scenarios are calibrated to the role.

SJTs vs. Behavioural Interviews

Behavioural interviews ask candidates to provide evidence from past experience: 'Tell me about a time when you...' SJTs ask candidates how they would respond to a hypothetical scenario. The distinction matters. Behavioural interviews are stronger predictors of future behaviour because past behaviour is the most reliable predictor. SJTs are more equitable for candidates without direct prior experience — graduates, career changers, or those entering a sector for the first time.

The two approaches are complementary rather than alternatives. SJTs work well at an early screening stage for high-volume roles; structured behavioural interviews are appropriate later in the process for candidates who have passed the initial screen.

Designing an Effective SJT

The quality of an SJT depends on the quality of its scenario development. Scenarios must be grounded in actual role realities — not abstract or generic — and scoring keys must be developed from expert consensus rather than one person's intuition. The single most common failure mode is scenarios that are too obviously virtuous in one direction: a well-designed SJT presents genuine tensions where reasonable people might disagree, making response choice genuinely discriminating.

Off-the-shelf SJTs can provide a useful starting point, but role-specific SJTs — developed using critical incident analysis of the actual role — consistently outperform generic tools on predictive validity.

Evidence on adverse impact for SJTs is mixed. Some studies show lower adverse impact than cognitive ability tests; others show meaningful group differences depending on scenario type and content.
